The Challenge

  • When a new head coach is appointed to lead a national team, the transition is never simple. In this case, the change coincided with preparations for a major world tournament. The stakes were high: a newly appointed head coach was bringing her trusted staff to merge with an established federation team already in place.

  • This created a perfect storm of pressure points – uncertainty about roles, cultural differences, and the urgency of being “tournament ready.” Without careful guidance, the potential for misalignment, siloed working, or performance dips could undermine the opportunity for success.

The Objective

The federation’s leadership recognized that success would depend not just on technical expertise but on people and culture. The objective was clear:

  • Equip the new head coach to lead confidently from day one through dedicated executive coaching.

  • Facilitate the integration of two staff groups into one cohesive high-performance team, building trust, clarity, and shared purpose.

  • Embed support at training camps to accelerate alignment, strengthen staff cohesion, and ensure the environment enabled players to thrive under pressure.

  • Lay the foundations for a culture of resilience, collaboration, and excellence that would sustain beyond the immediate tournament.

The Solution

Working in close partnership with the head coach, the sporting director, and federation leadership, we delivered multi-layered support:

  • 1:1 coaching for the head coach – Regular executive coaching provided a confidential space for reflection, challenge, and growth. This helped the coach navigate transition, sharpen leadership impact, and balance immediate performance demands with long-term cultural goals.

  • Team merge facilitation – We designed and facilitated sessions to accelerate the blending of the incoming and existing staff. These sessions built understanding, established new ways of working, and created psychological safety to address challenges openly.

  • On-the-ground presence at camps – By being present at training camps, we could observe dynamics in real time, provide feedback, and support the head coach in maintaining clarity and focus. This helped staff feel engaged, aligned, and ready to deliver at the highest level, while players experienced a consistent, high-performance culture.

  • Building people and culture foundations – Beyond the immediate transition, we worked with leadership to set clear processes and practices around communication, accountability, and collaboration. Ensuring the environment was one in which both staff and players could thrive.

The Outcomes

By the time the team reached the world tournament, staff cohesion and clarity had transformed. Individuals had clarity of role, the merged group operated with mutual trust, and the head coach had the confidence and support to lead decisively under global scrutiny.

The federation not only entered the tournament with stronger alignment but also laid the groundwork for a sustainable high-performance culture that continues to shape future cycles.
